The post-redesign horror story: why 60% of businesses crash

It happens every single week across Perth: a business invests $8,000 to $20,000 into a shiny new website redesign with an agency. The new design looks gorgeous, the branding is polished, and the owner is thrilled.

Then, three weeks after launch, the company’s phone stops ringing.

They log into Google Search Console and see their organic impressions falling off a cliff:

ORGANIC SEARCH TRAFFIC PROFILE (SLOPPY REDESIGN):
Traffic

  │ [Old Website] [Launch Day]
  │ ████████████████████████\
  │ \
  │ \ [Post-Launch Traffic Crash: -45%]
  │ \████████████████████████
  └────────────────────────────────────────────────────────► Time

According to search industry benchmarks, over 60% of businesses experience a 20% to 50% drop in organic traffic following a redesign.

Why does this disaster occur so frequently?

Because most creative agencies are staffed by visual designers who focus purely on aesthetics and treat technical SEO as an afterthought. They change URL slugs, merge pages, delete high-ranking blog posts, and forget to configure server-level 301 redirects. To Google, it looks as though your entire business disappeared overnight.

Here is the complete SEO website migration checklist we use at Amplify Creative Lab to upgrade websites while protecting—and accelerating—your hard-earned Google rankings.

The 2026 conversion dilemma: The high cost of keeping an outdated website

Some business owners are so terrified of losing their existing rankings that they cling to a 7-year-old, clunky WordPress site for dear life.

In 2026, keeping an outdated website is just as dangerous as a botched migration.

Even if your old site ranks on Page 1 of Google, it is likely bleeding conversions and wasting your organic traffic:

┌─────────────────────────────────────────────────────────────┐
│ THE 3 PILLARS OF OUTDATED CONVERSION BLEED │
│ │
│ 1. Sluggish Mobile Performance (Core Web Vitals INP/LCP) │
│ • 53% of mobile visits are abandoned if load > 3s │
│ │
│ 2. Broken User QA & Interactive Friction │
│ • Glitched dropdowns, unresponsive forms, broken taps │
│ │
│ 3. The "Aesthetic Credibility Deficit" │
│ • 75% of users judge business credibility by design │
└─────────────────────────────────────────────────────────────┘
  1. Mobile Speed Penalty: Modern consumers expect pages to load in under 1.5 seconds on mobile. If your legacy site takes 4 to 6 seconds to load uncompressed images and outdated jQuery scripts, over half of your visitors bounce before seeing your offer.
  2. Interactive QA Friction: Old plugins cause broken form submissions, unclickable phone links, and frustrating checkout glitches on iOS and Android devices.
  3. The Credibility Deficit: In 2026, digital design is your primary trust proxy. When a prospective client searches for high-ticket services in Perth and lands on a dated, template-heavy website from 2018, they instinctively assume your business operations are equally outdated.

The solution is not to avoid redesigning; the solution is to execute an SEO-safe migration with precision engineering.

Phase 1: Pre-migration discovery & crawl baseline

Never touch a single line of code or change a URL without creating a complete digital inventory of your existing website.

┌─────────────────────────────────────────────────────────────┐
│ PHASE 1 PRE-MIGRATION CHECKLIST │
│ │
│ [ ] Crawl 100% of current URLs (Screaming Frog / Sitebulb) │
│ [ ] Export Google Search Console Top 100 Traffic Pages │
│ [ ] Export Ahrefs / SEMrush Backlink Target URLs │
│ [ ] Benchmark Core Web Vitals (LCP, INP, CLS) │
│ [ ] Backup all existing Schema.org structured data │
└─────────────────────────────────────────────────────────────┘
  • Full Site Crawl: Run a comprehensive crawl of your current website using Screaming Frog or Sitebulb. Export every live URL, status code (200, 301, 404), title tag, meta description, and H1 tag into a master spreadsheet.
  • Identify High-Value Assets: Pull your top-performing pages from Google Search Console and Google Analytics over the last 12 months. Any page driving organic clicks or holding high-authority backlinks must be preserved or directly mapped.
  • Benchmark Core Web Vitals: Document your baseline mobile speed scores so you can prove the performance improvement post-launch.

Phase 2: The 1-to-1 301 redirect architecture

The single most critical technical deliverable in any website migration is the 301 redirect map.

THE WRONG WAY (LAZY AGENCY HOMEPAGE DUMP):
old-domain.com.au/commercial-plumbing-perth/ ──► new-domain.com.au/ [Soft 404 Error: Rankings Lost]
old-domain.com.au/emergency-drain-clearing/ ──► new-domain.com.au/ [Soft 404 Error: Rankings Lost]

THE AMPLIFY 1-TO-1 MAPPING STANDARD:
old-domain.com.au/commercial-plumbing-perth/ ──► new-domain.com.au/services/commercial-plumbing/ [100% Authority Retained]
old-domain.com.au/emergency-drain-clearing/ ──► new-domain.com.au/services/drain-clearing/ [100% Authority Retained]

The cardinal rule: No lazy homepage redirects

Many lazy agencies redirect every old URL to the new homepage (/).

Google’s official guidelines explicitly state that bulk redirects to a homepage are treated as “Soft 404s”. Google will strip your keyword rankings and backlink authority because the user did not find the specific information they searched for.

How to build your redirect map:

  1. Every legacy URL must point to its exact conceptual equivalent on the new site.
  2. If an old service page is being retired, redirect it to the closest parent category or related service—never the homepage.
  3. Test for redirect chains (e.g., URL A → URL B → URL C). Always redirect directly from the original source URL to the final destination (A → C).

Phase 3: Staging environment architecture & QA

While developing your new custom build, you must ensure Google does not accidentally crawl and index your unfinished staging website.

┌─────────────────────────────────────────────────────────────┐
│ PHASE 3 STAGING QA CHECKLIST │
│ │
│ [ ] Staging environment protected with HTTP auth / noindex │
│ [ ] Internal links updated (Zero hardcoded staging URLs) │
│ [ ] Title tags, H1s, and metadata matched or upgraded │
│ [ ] Structured Schema Markup validated (JSON-LD) │
│ [ ] GA4 / GTM and conversion tracking verified │
│ [ ] Mobile Core Web Vitals scoring 90+ across all pages │
└─────────────────────────────────────────────────────────────┘
  • Prevent Staging Indexation: Protect your staging URL with HTTP Basic Authentication or ensure <meta name="robots" content="noindex, nofollow"> is active during development.
  • Audit Internal Links: Ensure that all internal links on the new site point to production URLs without triggering internal 301 redirect loops.
  • Schema Validation: Verify that LocalBusiness, Service, Article, and FAQ schema markup are formatted correctly using Google’s Rich Results Test tool.

Phase 4: Launch day runbook (The transition)

Launch day should be a disciplined, minute-by-minute engineering execution—not an exercise in fingers-crossed hope.

┌─────────────────────────────────────────────────────────────┐
│ LAUNCH DAY TIMELINE │
│ │
│ T-48h: Lower DNS TTL to 300 seconds (5 mins) │
│ T-0h: Deploy production code & activate 301 redirect rules│
│ T+10m: Remove staging "noindex" tags & verify robots.txt │
│ T+30m: Submit new XML sitemap to Google Search Console │
│ T+1h: End-to-end form and phone click-to-call testing │
└─────────────────────────────────────────────────────────────┘
  1. Lower DNS TTL in Advance: 24 to 48 hours before launch, lower your DNS Time-to-Live (TTL) to 300 seconds. When you point your DNS records to the new hosting platform, the change propagates worldwide within 5 minutes instead of 48 hours.
  2. Deploy Edge Redirects: Deploy your 301 redirect rules at the server or CDN edge level (Cloudflare / Netlify / Vercel) for near-instant 0ms redirect execution.
  3. Check robots.txt and Meta Robots: The #1 catastrophic mistake agencies make is forgetting to remove noindex from the production build. Ensure your robots.txt allows full crawling.
  4. Submit New Sitemap: Submit your clean sitemap-index.xml directly to Google Search Console to request immediate re-indexing of all new routes.

Phase 5: Post-launch monitoring (The 30-day vigil)

The migration process does not end on launch day. The next 30 days are critical for monitoring search engine behaviour.

Day / Milestone Key Actions Tools Used
Day 1 – 3 Live crawl of all production URLs; verify 0 broken internal links; test every contact form Screaming Frog, GSC
Day 7 Review GSC “Pages” report for unexpected 404 spikes or indexing anomalies Google Search Console
Day 14 Benchmark keyword ranking stability across target search queries Ahrefs / SEMrush
Day 30 Compare pre-migration vs post-migration organic conversions and Core Web Vitals GA4, PageSpeed Insights
┌─────────────────────────────────────────────────────────────┐
│ POST-LAUNCH HEALTH METRICS │
│ │
│ ✓ 404 Errors in Google Search Console: 0 (Expected) │
│ ✓ Mobile Core Web Vitals (LCP / INP / CLS): PASS (95+) │
│ ✓ Target Keyword Position Retention: 100%+ │
│ ✓ Mobile Conversion Rate: +35% to +80% │
